Is Automation Worth It? Work Out Your ROI with One Table

The owner’s question is a very practical one: “If we automate this, how long until it pays for itself?” You can actually get a rough answer before you start, using a simple formula.

The basic formula

Annual savings = hours per task × times per week × 52 × hourly wage × share automated

Payback period (months) = total investment ÷ annual savings × 12

Total investment includes development or setup fees, tool subscriptions, training, and the following year’s maintenance.

Example: three common scenarios (assumed figures)

The example below assumes an hourly wage of RM 15 and is for illustration only. Please substitute your own numbers:

If the total investment for these three is RM 9,000, the payback period is about 9,000 ÷ 11,940 × 12 ≈ 9 months.

Don’t forget the hidden benefits

• Faster response: Customers get replies sooner, and conversion improves.
• Fewer errors: Every wrong invoice or wrong shipment avoided is one less fix to pay for.
• Time of owners and key staff: Freed from small tasks to do more valuable work.

Don’t overlook the hidden costs either

• Monthly or usage-based tool fees that grow with usage.
• Handling exceptions: 10%–20% of cases will always need a person.
• Maintenance and staff training after processes change.

A simple decision rule

• Expected payback within 12 months and low risk: go ahead.
• Longer payback, but it’s core to the customer experience: start with a small pilot.
• The task doesn’t take much time today: hold off, and put your effort into a more painful area.
